摘要
随着我国经济进入新常态，市场的竞争程度比以往更加激烈，很多工程施工
企业的项目在减少，企业已经不能再按照增加开工项目来提升利润。现在我国工
程建筑业市场的资金回笼的速度也比较慢，给经营这个行业的企业增加了不少压
力。据统计，一项工程设备与材料的成本占据项目总成本的一半以上，而设备与
材料的质量以及及时性对整个项目的进展又会产生极其重大的影响。在行业整体
利润下降的前提下，做好企业的供应链管理对于工程企业来说是至关重要的。现
在工程建筑业销售额大、产值高、利润低，工程企业为了能在市场中不断生存，
一定要提高对战略采购的重视，降低采购过程中的成本

本文依据供应链管理理论与供应链采购管理理论对 YJ 公司的具体情况进行
深入研究，并对其采购管理提出优化意见。文章首先介绍了关于采购与供应链的
基本知识，总结自身的工作经历详细说明公司采购的基本特点和问题。同时结合
供应链管理及相关的理论和方法，综合工程企业的特点，分析流程和人员结构，
运用 ASME 采用过的流程分析手法分析企业的增值活动情况，查找具体的问题，
并提出需求分析。其次，根据企业实际情况针对性地提出 YJ 公司采购管理和供
应商管理的优化方案，即与供应商建立战略联盟关系，提升采购的信息化水平和
人员的素质，降低企业的供应链成本。该方案取得了较好的效果，为 YJ 公司提
供了供应链管理的新思路

ABSTRACT
As China&39;s economy come into the new normal stage, companies have suffered
more intense competition in construction industry than ever before. The quantity of
construction projects is reducing and the construction companies cannot increase
profit by increasing the construction projects. Now the relatively slow capital
circulation rate of Chinese construction market brings the construction companies a
lot of pressure. According to statistics, the cost of engineering construction equipment
and materials accounted for more than half of total project cost, and the quality and
the supply of them directly affected the quality of the project. Against the background
of profit decline in the whole industry, it is very important to do a good job in supply
chain management for a construction company. Now with high saleroom and output
value and low profit, the companies in construction industry have to implement
strategic purchase and reduce procurement cost to keep survival.
This thesis analyses and researches the situation of YJ Company with the
theories of supply chain management and purchasing management, and brings
forward the optimization suggestion of purchasing management. First, it expounds the
basic theory of procurement and supply chain management, and summarizes the basic
characteristics and problems of the company&39;s procurement. Then, combining supply
chain management with related theories and methods, the characteristics of the
Company and its operation process an organizational structure is analyzed in detail.
Using the process analysis method of ASME, specific problems and future
development demands are illustrated by analyzing value-added activities. On the basis,
according to the actual situation of YJ Company, this thesis puts forward the
optimization scheme of procurement management and supplier management, which
involved establishing the strategic alliance relationship with suppliers, purchasing
informatization, improving the quality of the staff and reducing the cost of the supply
chain. Finally, through supply chain improvement，it shows the achievements, such as
the new ideas of supply chain management, strategic relationship with material
suppliers, and cost reduction.
