基于六西格玛管理的 Z 企业水性木器涂料光泽度改善研究
摘要
六西格玛管理起步于摩托罗拉公司,经过多年的实践应用,
被世界上众多企业所采用并获得了良好经济效益的,以数据分析
为基础,减少缺陷,节约成本,提高顾客满意度的一种管理理念
和方法

Z 企业集团现已成为国内最大的木器家具涂料研发、生产、销
售企业,作为涂料行业水性木器涂料的领先企业,如何保证水性
木器涂料产品质量的稳定性,提升水性木器涂料质量水平,主要
是光泽度一次检验合格率问题,已成为公司发展面临的主要问题,
提高产品质量的一致性是当前日益严峻的环保压力下行业得到快
速“油转水”的基础。基于这样的背景下,选取了水性木器涂料光泽
度质量项目作为本论文的应用研究课题

本论文首先介绍了基于当前涂料行业在环保升级的大环境
下,企业产品转型升级过程中的论文选题背景和实践意义,介绍
了六西格玛管理以及在国内外的成功应用经验,并详细描述了六
西格玛管理的起源和发展进程。同时介绍了木器涂料行业的主要摘要

情况、面临的主要问题,对 Z 企业实施六西格玛管理进行了必要
性分析。最后通过 Z 企业水性木器涂料光泽度一检合格率质量改
善为对象,通过运用定义(Define)、测量(Measure)、分析(Analyze)、
改进(Improve)、控制(Control)五个阶段构成的过程改进方法来提升
目前 Z 企业水性木器涂料产品生产过程中光泽度一检合格率偏低
的问题。在定义阶段,根据水性木器涂料工艺流程,识别了光泽
度质量问题,组建了六西格玛项目团队,运用高端流程图(SIPOC)
来识别质量问题产生的环节。在测量阶段,运用企业生产流程图、
因果图确定影响光泽度质量问题的因素,并制定了数据收集计划,
利用单因素方差分析等手段评估了测量系统的有效性,确保测量
结果的准确性和精确度。在分析阶段,运用运行图、Xbar-S 控制
图对生产过程稳定性、过程能力进行了分析,最终通过相关性分
析、回归分析的方法确定了影响水性木器涂料光泽度质量问题的
关键因素。在改善阶段,对关键因素针对性制定了解决方案,试
运行结果达到了预期的目标。在控制阶段,通过优化工艺流程、
修改作业指导书、培训等方式将成功做法标准化

通过六西格玛管理理论在 Z 企业水性木器涂料光泽度一检合
格率质量管理中的应用研究,寻找出影响产品一检合格率原因,
从而针对性提出了解决方案,在企业的实践运行中证明是可行的、摘要

有效的,为下一步 Z 企业六西格玛活动的开展和质量水平的提升
积累了宝贵的经验。为当前国家所倡导的供给侧改革,产品的转
型升级、也为民营涂料企业逐步做大做强的探索提供了可供参考
的经验

RESEARCH ON THE GLOSS IMPROVEMENT OF
WATER-BORNE WOOD COATINGS IN Z COMPANY BASED
ON SIX SIGMA MANAGEMENT
ABSTRACT
Six sigma management, which started in MOTOROLA Company, has been adopted by
many enterprises in the world and obtained good economic benefit after many years of
practical application. On the basis of data analysis, it is a kind of management ideas and
methods in order to reduce defects, cost savings and improve customer satisfaction.
Z company group has become the largest wood furniture coatings company in China. As
the waterborne wood coatings leading company, how to guarantee the stability of waterborne
wood coatings product quality and enhance the level of quality of waterborne wood coatings,
especially the gloss qualified rate, has become the main problem. Improving product quality
consistency is the basis of “solvent to water” under the current environmental pressure of
industry. Based on this background, the water-borne wood coatings gloss quality is studied
as a research topic of this paper.
This paper first introduces the background and practical significance of the thesis in the
process of the transformation and upgrading of the products based on the current
environment, also introduces six sigma management and the successful application
experience at home and abroad. The origin and development of six sigma management are
described in detail. The situation and the main problems of the wood coatings industry are
introduced at the same time. The necessity of implementing six sigma management in Z
company is analyzed. Finally by using five stages process improvement method of Define,
Measure, Analyze, Improve and Control, the gloss qualified rate of current Z company
water-borne wood coatings products is improved. In the definition stage, according to
water-borne wood coatings process, the problem of the quality of gloss was identified. The
team of Six Sigma project was established. The high-end flow chart (SIPOC) was used to东华大学工商管理硕士学位论文

identify the problems of the quality. In the measurement stage, the production flow chart and
causal diagram were used to determine the factors that affect the quality of glossiness. Data
collection plan was made and the validity of the measurement system was evaluated by
one-way analysis of variance to ensure the accuracy of the measurement results. In the
analysis stage, the stability and process capability of the production process were analyzed
by using the operation chart and Xbar-S control chart. Finally, the key factors affecting the
glossiness of the water-borne wood coatings were determined by the correlation analysis and
regression analysis. In the improvement stage, it developed solutions for the key factors.
Preliminary test results had reached the expected goal. In the control stage, successful
practices are standardized by optimizing process flows, modifying work instructions and
trainings.
Through the research on the gloss improvement of water-borne wood coatings in Z
company based on six sigma management, the cause of gloss qualified rate is found out, and
put forward the corresponding solutions. The practice of Six Sigma management is proved to
be feasible and effective. The research helps Z company accumulate valuable practices to
develop six sigma activities and elevate its quality management to next level. For the current
supply side reform advocated by the country, the transformation and upgrading of products,
but also for the promotion of private coating enterprises, this paper provides a reference
experience.
