精益六西格玛是精益生产与六西格玛管理的结合,其本质是消除浪费,提高效率

精益六西格玛管理的目的是通过整合精益生产与六西格玛管理,吸收两种生产模式的
优点,弥补单个生产模式的不足,达到更佳的管理效果。精益六西格玛活动分为精益
改善活动和精益六西格玛项目活动,其中精益改善活动全部采用精益生产的理论和方
法,它解决的问题主要是简单的问题。精益六西格玛项目活动主要针对复杂问题,需
要把精益生产和六西格玛的哲理、方法和工具结合起来。通过实施精益六西格玛,可
以在以下方面获得收益:减小业务流程的变异、提高过程的能力和稳定性、提高过程
或产品的稳健性;减少在制品数量、减少库存、降低成本;缩短生产节拍、缩短生产
准备时间、准确快速理解和响应顾客需求;改善设施布置、减小生产占用空间、有效
利用资源;提高顾客满意度、提高市场占有率

W 营养品公司是生产婴幼儿奶粉的外资企业,隶属于世界 500 强企业 W 公司

2008 年三聚氰胺事件发生后,消费者对于奶粉安全问题格外关注,消费者对于国产
奶粉的信心明显不足。但随着全面二胎和消费升级的推动,奶粉行业短期内迎来大利
好,奶粉需求会出现明显增长。国内外奶粉品牌众多,行业集中度低,市场竞争日趋
激烈,要想在激烈的市场竞争中立于不败之地,需要找到一种行之有效的管理方法来
优化各个生产环节,降低成本,提高效率,增强产品的竞争力

本文主要探讨在此背景下运用精益六西格玛管理方法对 W 营养品公司苏州工厂
进行全方位改造,坚决杜绝可能出现的质量问题。因为质量不仅关系到成千上万婴幼
儿的生命健康,更是企业生存和可持续发展的根本。运用精益六西格玛管理指导各部
门精益改善项目的运行,减少浪费,优化流程,控制缺陷,使 W 营养品苏州工厂成
为制造业的标杆企业

Research on Lean Six-sigma in W Nutrition company
Abstract
Lean Six Sigma is the combination of lean production and six sigma management. Its
essence is to eliminate waste and improve efficiency. The purpose of Lean Six Sigma
management is to integrate the lean production and the Six Sigma management and absorb
the advantages of the two production modes to make up for the shortcomings of the
individual production model and achieve better management results. Lean Six Sigma
activities are divided into lean improvement activities and Lean Six Sigma project
activities, in which lean improvement activities adopt lean production theories and
methods, and the main problems they solve are simple problems. The Lean Six Sigma
project focuses on complex problems and requires the integration of lean manufacturing
and six sigma philosophies, methods, and tools. Through the implementation of Lean Six
Sigma, organizational processes can benefit in the following aspects: reduce the variation
of business process, improve process capability and stability, improve the process or
product robustness; reduce the number of the products, reduce inventory, shorten the
production cycle and cost; shorten production time, quickly and accurately understand and
respond to customer needs; improving the facilities reduce the production layout, space,
efficient use of resources; improve customer satisfaction and increase market share.
W nutrition company is a foreign company producing infant milk powder, which
belongs to the world&39;s top 500 enterprises. In 2008, after the melamine incident, consumers
pay special attention to the safety of milk powder, the confidence of consumers for
domestic milk powder is obviously insufficient. But with the overall two child and
consumption promotion push, milk powder industry usher in a big positive in the short
term, milk demand will show significant growth. Domestic and foreign milk powder brand
is multitudinous, the profession concentration degree is low, the market competition is day
by day intense.
This paper mainly discusses the application of Lean Six Sigma Management in this
context to carry out all-round renovation of nutrition company Suzhou factory, and
resolutely put an end to the quality problems that may arise. Because the quality is not only

foundation of enterprise survival and sustainable development. Utilize Lean Six Sigma
management to direct lean improvement in various departments, reduce waste, optimize
process, control defects, and make W nutrition Suzhou factory a benchmarking enterprise
in manufacturing industry.
